The framework

The AEO maturity model

The AEO maturity model measures how ready a brand is to be found and recommended by AI search across four pillars, technical, content, authority and measurement, on a five-level scale from invisible to leading. Most brands sit near the floor on at least one pillar. The Professional level is the certified baseline our Foundations Sprint gets you to.

Our take on the AEO maturity model, building on the framework Webflow introduced. The model is a shared idea, every level, example and mapping below is written and structured by Team Empathy.

Four pillars, five levels

From invisible to leading, on every pillar

Read down for the four pillars and across for the five levels. Most brands sit at different levels on different pillars. The green column is the Professional baseline our Foundations Sprint certifies you to.

Pillar1Invisible2Emerging3Structured4ProfessionalCertified baseline5Leading
TechnicalCan AI engines read you?AI crawlers are blocked or confused. No schema, broken robots.txt, errors left open. You are effectively invisible to machines. The basics load, but there is no structured data and no llms.txt. Engines can reach you but cannot understand what you sell.Core schema is present on key templates and crawlers are allowed, though gaps and validation errors remain.Valid, error-free schema across your catalogue, AI crawlers explicitly welcomed, llms.txt published, Core Web Vitals passing. Machines read you cleanly.Rich, entity-linked schema, a Wikidata entity, merchant feeds live across engines, and technical health monitored continuously.
ContentDo you answer the questions?Product and service pages only, no answers to buyer questions, no FAQ. Nothing for an engine to quote.A few blog posts exist but they are not structured for answers and do not map to real buyer intent. Some answer-first content and an FAQ page are live, covering the obvious questions but not the full buyer journey.A researched topic-cluster roadmap, a genuine FAQ page, and cornerstone pieces written answer-first so Google ranks them and AI quotes them.A compounding content engine that owns the category’s questions, refreshed continuously and consistently cited in AI answers.
AuthorityDo the engines trust you?Almost no external signals. Inconsistent or missing citations, few or no reviews, no real backlink profile.A handful of links and listings exist but details are inconsistent and nothing is managed.Core citations are consistent and some quality links are in place, but authority-building is ad hoc.A foundation of 30 quality backlinks, consistent citations, a clean link profile, and an optimised profile the engines can trust.A recognised category authority: earned press, digital PR, strong reviews and a steady stream of quality citations.
MeasurementCan you see it working? No baseline and no tracking. You cannot tell whether anything is working or where you rank in AI answers.Google Analytics is installed but nobody looks at it, and AI visibility is not tracked at all.Rankings and traffic are checked occasionally, but there is no baseline and no rhythm for acting on it.A captured baseline plus a share-of-voice, citations, rankings and traffic framework you can reference on a set cadence.A live visibility dashboard tied to action, with AI share of voice tracked and reviewed as a standing rhythm.

The pillars

What each pillar measures

01

Technical

Can AI engines read you?

Whether a machine can crawl your site, understand your catalogue, and trust the structured data that describes it. This is the floor everything else stands on.

In the SprintThe Sprint fixes crawlability, publishes llms.txt, and deploys clean, valid schema that passes Google’s Rich Results Test, taking you to a Professional technical baseline.

02

Content

Do you answer the questions?

Whether your pages answer the real questions buyers ask, in the answer-first shape AI engines lift and quote. Thin or salesy content simply does not get cited.

In the SprintThe Sprint delivers 200+ keyword and prompt research, a topic-cluster roadmap, a real FAQ page, and 10 high-impact pieces written answer-first.

03

Authority

Do the engines trust you?

The citations, listings, reviews and mentions that teach an engine you are a safe, real, recommendable brand. AI recommends what the wider web already vouches for.

In the SprintThe Sprint builds 30 foundational backlinks, makes your citations consistent, disavows toxic links, and (for local) fully optimises your Google Business Profile.

04

Measurement

Can you see it working?

Whether you can actually see your visibility across search and AI, and know what to do next. You cannot improve, or defend a budget, on a channel you cannot see.

In the SprintThe Sprint captures a week-1 baseline and hands you a measurement framework you can reference weekly or monthly, plus a documented handover audit and Loom.

Self-assessment

Where does your brand sit?

Run your brand past each pillar honestly. If you cannot answer yes with confidence, that pillar is holding your AI visibility back.

The AEO maturity model, answered

What is the AEO maturity model?

It is a way to measure how ready a brand is for AI search, across four pillars: technical (can engines read you), content (do you answer the questions), authority (do engines trust you) and measurement (can you see it working). Each pillar runs from invisible to leading, and most brands sit at different levels on different pillars.

What is a good baseline to aim for?

The Professional level across all four pillars. That is the point where AI engines can reliably find, read, trust and quote you. It is exactly the standard our Foundations Sprint certifies a brand to, the Professional AI-Ready Baseline.
